Speaking on CNN’s Fareed Zakaria GPS, Nadella emphasized that firms failing to maintain their own AI infrastructure risk losing their competitive edge. He advocates for a setup where businesses keep their prompts, context, and memory separate from specific AI models, utilizing an intermediary layer often described as AI gateways. This approach allows organizations to switch between models, ensuring they remain in control of their own destiny if a specific provider’s service is discontinued or shifted.

Nadella specifically singled out integrated coding tools, or harnesses, as a point of vulnerability. While Microsoft remains a major investor in OpenAI and Anthropic, the CEO is positioning his cloud business to sell the decentralized infrastructure he claims is now vital. The warning echoes concerns long held by startup founders regarding the 'platform playbook,' where model makers could potentially harvest proprietary data to build competing products. According to Nadella, once a company grants an AI agent deep access to its internal operations, it becomes susceptible to being displaced by the very provider it relies upon for efficiency.
