A Five-Part Framework for Rethinking What Entrepreneurs Carry

A Five-Part Framework for Rethinking What Entrepreneurs Carry

Entrepreneurs often begin by filling every role, from sales and marketing to accounting and customer service. That can be necessary in a startup, but as responsibilities multiply, working the same way may leave founders exhausted, distant from family or convinced the company cannot function without them. The issue, the framework argues, is not simply carrying too much; it is failing to reconsider what you carry and whether it remains yours to carry.

The framework’s five directions are Up, Down, Across, Forward and Within. Carry Up means managing expectations from investors, lenders, boards, customers and oneself. Rather than promise expansion a team cannot deliver, a founder can explain constraints, negotiate priorities and set achievable commitments. Carry Down is about developing employees through clarity, coaching and accountability—not solving every problem for them. The aim is to help staff become more capable, rather than more dependent.

Carry Across focuses on relationships with partners, spouses, colleagues, suppliers and peers. The American Psychological Association’s 2024 Work in America survey found that 43% of workers typically felt tense or stressed during the workday; the figure rose to 61% among those reporting lower psychological safety. The results are not specific to entrepreneurs, but they underscore the value of healthy working relationships. Carry Forward means preparing for succession, resilience, financial security and leadership development, so a company does not rely on its founder for every significant decision.

Carry Within concerns the founder’s physical, mental and emotional capacity. When sleep, exercise, family time and recovery are repeatedly postponed, the business draws on resources that are not being replenished. Research discussed in Harvard Business Review challenges the assumption that passion alone makes relentless work sustainable. Gallup’s State of the Global Workplace 2026 report also found global manager engagement fell from 31% in 2022 to 22% in 2025.

The Five Carries are lenses for reviewing current obligations, not new tasks. Founders can list their biggest responsibilities, sort them by direction, then ask what they will take on, delegate, share or stop doing. The goal is to carry what matters while retaining the capacity to enjoy what they have built.
